  • Project Preparation:

At this point when just getting started. In this initial starting phase, you will prepare the initial scope include hardware scope, business scope, resource scope, high-level timelines/plans, project charters, and identification of project members. Once scoping is done, project kick-off meeting where you would discuss prime & subsidiary processes that may entail the very start of the project.

  • Listen, understand and Interpret business processes:

Detailed requirement gathering requires confirmation from the business owners on each and every step of the business process. If the business process run through several departments then a detailed discussion with all risk holders required and make sure you understand their business need and they understand what you understood. The key to successful requirement gathering is “asking questions like an idiot” every foolish question that you think off. Verify all business process steps on approval requirement, control requirement, integration requirement, mandatory and optional master data requirements, and any integration requirement with third party software. Once AS IS documentation is complete and signed off then move to the second step of “Design Phase”

  • Interpret AS IS business processes into SAP TO- BE business processes:

Based on the requirements gather during phase one. Now the requirements and AS IS business processes need to be interpreted in to SAP business processes. It is always advisable to educate and familiarizes business users with SAP terminology and SAP business processes during phase one. The most meticulous tasks in this phase are to analyze gaps between the standard SAP business processes and required (TO- BE) business processes. Before drafting final version of (TO-BE) business processes, go back to the business team and talk out and try to mitigate complex development s into re-designed business processes. Once all the development tasks and configuration task are clearly defined and mutually agreed upon by the business team, start preparing functional and technical specifications. At this point of time start allocating configuration and development task to respective team members based on the skill sets of the resources. Every development item business processes should be clearly communicated to business and take a sign off/approval on each of specification document.

  • Build TO-BE processes in SAP application:

The build process starts with initial configuration of standard processes, master data structure, business processes type, sub processes type defined and configured. Configuration should be tested as individually and with other steps. Technical team start developing gaps processes assigned to them. Once completed, all the development should be tested with the business process and sub processes and should be handed over to functional team for more detailed testing of the development considering all possible scenarios. At this stage of build phase, it is always advisable to review developed item with business team.

  • Quality Assurance Testing:

Functional team should have configured all test IDs in the system and should be passed on to functional and testing teams. Assign completed business process for unit testing, integration testing and regression testing. Once all bugs or testing errors are fixed, assign completed processes to business team for user acceptance testing. Train the Trainers: Support team (help desk) should be recruited and trained on new business system to helping out business users to carry out day to day business transactions and team of functional experts should be available after go live to provide second level support to customer support personal.

  • Go Live & support and continuous improvement:

Once cutover phase in closed now it is time to go live put newly implemented SAP system for day to day business usage. Production system will run on the data that were migrated from legacy system to SAP system. All issues reported by daily business users should be documented with resolutions. Functional and technical team should provide second level support and document all the bugs and resolutions provided. Any improvement requested should be dealt separately as an enhancement request.
